DevOps for data: shipping pipelines like software

Version control, automated tests and repeatable environments aren't just for app teams. Here's how to bring them to your data platform.

Application teams adopted DevOps years ago: every change in version control, automated tests, repeatable deployments. Many data teams still edit pipelines directly in production and find out something broke when a dashboard looks wrong. It doesn't have to be that way.

Put everything in version control

Pipeline code, SQL transformations, infrastructure, permissions and even dashboard definitions belong in Git. It gives you history, code review and the ability to roll back. If something can only be changed by clicking in a portal, treat that as a risk to fix.

Test data, not just code

Unit tests catch logic errors. Data tests catch the problems that actually hurt: missing rows, duplicate keys, unexpected nulls and values out of range. Tools like dbt tests, Great Expectations and platform-native quality rules make this straightforward. Run them in your pipeline and stop bad data before it reaches users.

Make environments repeatable

Use infrastructure as code, such as Terraform or Bicep, to create development, test and production environments the same way every time. When test matches production, "it worked in dev" stops being a surprise.

If rebuilding your data platform from scratch would take weeks, it isn't really under control.

Automate the path to production

  1. A pull request triggers linting, unit tests and data tests against sample data.
  2. A reviewer approves the change.
  3. The pipeline deploys to a test environment and runs integration checks.
  4. Promotion to production is automatic, or a single approved click.

Watch it in production

Monitor freshness, volumes, run times and costs, and alert the right people when something drifts. Good observability turns 3am surprises into daytime fixes.

Start small

You don't need to transform everything at once. Pick one important pipeline, put it in Git, add five meaningful data tests and automate its deployment. The benefits become obvious quickly, and the pattern spreads.
